Sales Professional Development: How Teams Build Skills Reps Use on Calls

Sales professional development is the ongoing work of building the skills reps use on live calls, then proving those skills improved. The programs that work define a standard, score practice against it, coach from real calls, and track progress by rep and team.
Coaching is where most programs fall short. In Aircall and MySalesCoach’s State of Sales Coaching in 2025 report, 38% of reps said they rarely or never receive coaching. Meanwhile, 90% of leaders said they coach their team at least once a month. A course catalog alone won’t close that gap, so the programs below focus on the conversations that move deals.
This guide is for enablement and revenue leaders who own rep growth across a sales org. It covers the skills to build, a five-step program, how to compare AI coaches, and how to track progress. We build Yoodli, the AI Platform for Human Skills, so we use it as the worked example and say so when we do.
What Is Sales Professional Development?
Sales professional development is a continuous program that grows each rep’s selling skills over their whole tenure, from onboarding through senior roles. It differs from one-off sales training because it runs on a defined skill standard, repeats practice, and measures change over time.
Many teams already run pieces of it. There’s onboarding, a kickoff, a methodology workshop, and the odd manager ride-along. The trouble is that these pieces rarely connect. A rep finishes a module, and nobody checks whether their next discovery call sounds any different.
A development program connects the pieces with a sales competency model. The model lists the skills each role needs, what good looks like at each level, and how you’ll score it. Every course, practice session, and coaching conversation then points at the same list.
Reps want this too. LinkedIn’s 2025 Workplace Learning Report found that career progress is people’s No. 1 motivation to learn. The same report found that only 15% of employees said their manager helped them build a career plan in the past six months. A clear skill path gives reps and managers something concrete to work on together.
Which Skills Should Reps Build First?
Start with the skills that show up on calls and affect quota: adapting mid-conversation, reading the buyer, and using AI tools well. Then add the role-specific skills your competency model names, such as discovery, demos, pricing, and multi-stakeholder deals.
Gartner surveyed 1,026 B2B sellers and found that 72% of sellers feel overwhelmed by the number of skills required for their job. Overwhelmed sellers were 45% less likely to attain quota. The same survey named three competencies tied to a higher likelihood of meeting quota.
| Seller competency | Likelihood of meeting quota |
|---|---|
| Partnering effectively with AI tools | 3.7 times |
| Tactical flexibility | 3.4 times |
| Mentalizing | 2.9 times |

Gartner defines tactical flexibility as the ability to adjust, adapt and innovate on sales approaches. Mentalizing is a seller’s ability to infer a buyer’s unspoken beliefs, feelings and intentions. Both happen in the moment, on a call, which is why reading about them does little. Reps build them by running the conversation, getting scored, and running it again.
So narrow the list. Pick two or three skills per quarter for each role and leave the rest for later. An SDR team might focus on opening a cold call and handling the first objection. AE teams often pick discovery depth and holding price. Fewer skills, practiced often, beat a long list nobody finishes.
How Do You Build a Sales Professional Development Program?
Build it in five steps: define the standard, baseline every rep, practice the calls on the calendar, coach from real calls, and certify. Each step uses the same rubric, so scores stay comparable from the first assessment to the last certification.
| Step | What it involves |
|---|---|
| 1. Define the standard | Turn your methodology into a scored rubric for each role. |
| 2. Baseline every rep | Run one scored practice call per skill to find the starting point. |
| 3. Practice the calls ahead | Assign short AI roleplays that mirror the deals on each rep’s calendar. |
| 4. Coach from real calls | Review recorded calls and turn the gaps into new practice. |
| 5. Certify and recertify | Set pass scores for each skill and repeat after every launch. |
A sales skills development program runs on one rubric from the baseline to certification.
Define the standard. Write the rubric from the methodology you already sell with, whether that’s MEDDPICC, Challenger, Sandler, or your own framework. Weight each criterion by deal stage. Our guide to building AI roleplays around your sales methodology shows how teams turn a framework into scored scenarios.
Baseline every rep. Give each rep one scored conversation per priority skill. The baseline tells you who needs help on what, and it gives every later score something to compare against.
Practice the calls ahead. Reps have little spare time. Salesforce’s sixth State of Sales report found that sales reps report spending 70% of their time on non-selling tasks. Practice has to be short and tied to real work. In Yoodli Roleplays, a rep can rehearse a discovery call or a demo with two-way screen share, and the AI scores the attempt against the team’s rubric.
Coach from real calls. Recorded calls show how a rep handles a live buyer, which practice can only approximate. With the Gong real call integration, Yoodli Coach reviews a rep’s real calls and suggests practice on the moments that went sideways.
Certify and recertify. Certification proves a rep reached the bar, and it resets when the product or pitch changes. Yoodli Create builds a full learning journey from a single prompt, so a launch deck can become a certification path quickly. Google Cloud used Yoodli to certify over 15,000 employees on a new services pitch within one month, and the training had a CSAT of 92%.
What Are the Best AI Coaches for Sales Professional Development?
The best AI coach for a development program scores practice against your own rubric, coaches from real calls, and reports progress by rep and team. Enterprise teams also need delivery inside their LMS, single sign-on, and room for programs beyond sales.
We start with Yoodli, our own platform, which has more than 1 million users and runs more than 3 million minutes of AI roleplay every month. The tools below are not ranked. Capabilities come from vendor pages and help centers, and review themes come from G2 as of November 2026.
| Tool | Built for | Watch-outs |
|---|---|---|
| Yoodli | Company-wide programs in sales, partners, support, and L&D. | More platform than a handful of reps needs. |
| Outdoo (formerly MeetRecord) | Sales, customer success, and service teams. | G2 reviewers report inconsistent grading. |
| Build It Yourself on Claude | Teams with engineering time. | Scoring, tracking, and LMS packaging are yours to build. |
| Second Nature | Sales and service teams. | G2 reviewers report a steep learning curve. |
| Hyperbound | SDR and AE teams. | It covers sales roles only, and G2 reviewers report call lag. |
| Mindtickle | Revenue and support teams on one suite. | G2 reviewers report about two months to implement. |
| Avarra | Sales teams on Zoom. | It does not publicly document LMS delivery. |
| Gong | Revenue teams that record calls in Gong. | It depends on Gong as the recorder. |
AI sales coaches differ most in who they were built for and how far they reach beyond one sales team.
A tool built for one SDR team can work well for that team and still stall when the program grows. If you’re weighing a sales-only point solution, our Yoodli vs. Hyperbound comparison walks through the difference in scope.
Take this checklist into every demo. It tests whether a coach can scale across an enterprise sales org.
- Ask the vendor to score a practice call with your own rubric while you watch.
- Have a rep practice a scenario built from a real deal, including a buying committee.
- Check whether coaching on recorded calls feeds new practice automatically.
- Ask to see progress by learner, team, and program in one view.
- Confirm SSO, SCIM provisioning, and delivery through SCORM or LTI into your LMS.
- Ask which programs outside sales run on the platform today, such as partner or support training.
Yoodli covers each of these. It also holds SOC 2 Type II, GDPR, and EU AI Act compliance, supports 25+ languages, and handles programs of 100,000+ learners.
How Do You Track Skill Progress and Tie It to Performance?
Track skill progress by scoring every practice attempt against the same rubric, then compare score trends with the sales outcomes each skill should move. Practice data tells you whether the skill improved. Your CRM then shows whether the reps who improved booked more meetings or won more deals.
Start with three layers of measurement. Each one answers a different question for leaders.
- Activity: This layer shows who practiced, how often, and on which scenarios.
- Skill: This layer compares rubric scores by criterion with each rep’s baseline.
- Outcome: This layer tracks the CRM metric tied to the skill, such as meetings booked, stage conversion, or win rate.
Yoodli Measure shows progress by learner, team, and program against your rubrics. Enablement and RevOps teams then line those trends up with CRM metrics for the same reps and time period. A discovery program should move stage conversion, for example, while cold call practice tends to show up first in meetings booked.
USB Payments is a good example of picking the right outcome. The team used Yoodli for seller practice and achieved a 19% increase in meetings booked within 30 days and a 50% reduction in seller ramp time. Those are the metrics the practice was meant to change, so the link between practice and results was easy to see.
How Do Managers Fit Into Sales Coaching at Scale?
Managers turn practice data into career conversations. AI roleplays give every rep scored practice between one-on-ones, and managers use the scores to decide where to spend their own coaching time.
Managers are stretched. In LinkedIn’s report, 50% of respondents said managers lack proper support, one of the top three barriers to career development. Scored practice helps because a manager can open a dashboard, see that a rep’s pricing scores dropped, and spend the next one-on-one on that call.
Our guide on how managers can use AI coaching data in one-on-ones covers the questions to ask and how to set goals with each rep. Managers can also assign a roleplay after a tough deal review, so the rep practices the exact conversation before the next call.
FAQ
What is sales professional development?
Sales professional development is an ongoing program that builds the skills reps use on calls across their whole career. It combines a competency model, scored practice, coaching on real calls, and certification. Unlike a one-time training event, it measures each rep’s skill against a baseline and tracks the change over quarters, so leaders can see who improved and where to coach next.
What is an AI sales coach?
An AI sales coach is software that gives reps practice conversations with an AI buyer, scores them against a rubric, and gives feedback right away. Some AI coaches also review recorded calls and suggest practice on weak moments. The best ones report skill progress by rep and team, so enablement leaders can see whether a program worked.
How often should reps practice sales skills?
Reps should practice in short sessions every week, tied to the calls on their calendar. A rep with a pricing call on Thursday practices pricing on Wednesday. Frequent, short practice on one or two priority skills builds more than a long session once a quarter. Managers can assign extra practice after a deal review or a recorded call that went poorly.
How long does it take to launch an AI coaching program?
With Yoodli, learning journeys and AI roleplays take minutes to build, and an enterprise go-live takes about three weeks. That time covers integrations, testing the roleplays, and gathering feedback from a pilot group. Most teams start with one program, such as onboarding or a product launch certification, and then expand to other roles and skills.
Where to Start
Pick one role, two priority skills, and one outcome metric. Write the rubric, baseline the team, and run practice for a quarter before you add more. If you want to see how a sales readiness program runs on one platform, explore Yoodli for sales teams.
